A biryani shop in Vellore ran a Rs 30 off offer for two weeks. The queue went till the road. Parcels, dine-in, full house every single night.
At the end of the month, the owner had less money in the bank than the month before.
More customers. More work. Less money. This happens way more than owners admit.
A Simple Math Test
Try this one.
You and your friend run two separate biryani shops in the same area. Both of you sell biryani at Rs 200 a plate. Same master salary, same rent, same kind of costs.
After everything, both of you make 10% net profit. So Rs 20 on every plate.
That means your cost per plate is Rs 180.
Now your friend puts a Rs 20 discount. Biryani at Rs 180. Word spreads, crowd comes, he sells 100 plates in one day.
You dont give any discount. You actually increase your price by 5%. Rs 210 a plate. You sell only 50 plates that day.
Who made more money?
The Answer Most People Get Wrong
Your friend: 100 plates x Rs 180 = Rs 18,000 revenue. Cost is Rs 180 per plate, so Rs 18,000 cost.
Profit: zero.
You: 50 plates x Rs 210 = Rs 10,500 revenue. Cost is Rs 9,000.
Profit: Rs 1,500.
He sold double. His kitchen ran double. His staff worked double. And he took home nothing.
You sold half and made Rs 1,500.
Thats the whole game.. revenue looks good on the counter, profit is what reaches your home.
Why Discounts Eat Profit So Fast
Most owners think Rs 20 off is small. 10% discount, whats the big deal.
But if your margin is 10%, a 10% discount doesnt reduce your profit. It wipes it out completely.
The discount doesnt come out of your revenue. It comes straight out of your profit.
And real life is worse than this math. More plates means more gas, more wastage, more staff pressure, more quality mistakes. Your friend probably made a loss that day.
Why This Happens
Revenue is visible. You see the crowd. You see the cash drawer filling up. Neighbours see the queue and think you are doing great.
Profit is invisible. It shows up only when you sit with the numbers at month end.
8 out of 10 small business owners ive seen never do that calculation properly. So they chase what they can see.
What Actually Works
Know your profit per unit. Before any offer, write down how much you make on one plate, one shirt, one haircut. If you dont know this number, you have no business running a discount.
Calculate how many extra sales the discount needs. At 10% margin, even a 5% discount means you must sell double just to make the same profit. Most offers never bring double.
Small price increases work better than you think. A 5% increase on a 10% margin business takes your profit per plate from Rs 20 to Rs 30. Thats 50% more profit per sale. Most regular customers wont even notice Rs 10.
Give value instead of cutting price. A known restaurant in Madurai stopped all discounts and started giving a free sweet to regular customers on Fridays. Costs them Rs 8 a plate. Feels bigger to the customer than Rs 20 off. And the price on the board never drops.
The Hard Truth
A full shop doesnt mean a profitable shop.
If you are working harder every month and your bank balance isnt growing, stop looking at your sales. Look at your profit per sale.
So be honest.. do you know how much you make on one single sale today?
